Finding the right OEM requires a mix of research and validation. Some businesses start their search on global directories to source potential manufacturers.
When it comes to finding a manufacturer, Razvan Romanescu, founder of the beauty and personal care brand Underlining, recommends casting a wide net for initial research. “I would talk to a lot of different people, try to reach out to people on Alibaba, AliExpress, and have conversations with them. You’ll find a large variety of different prices, quality, turnaround time,” he says on an episode of the Shopify Masters podcast.
However, online listings can occasionally be misleading. Kevin and Jin Chon, founders of the pillow brand Coop Sleep Goods, warn that digital profiles require careful vetting. “You can start online with platforms where they list, but you’ll soon find you’re dealing with a trading company or the factory picture does not match the actual factory,” Jin says on Shopify Masters.

3. Negotiate your pricing, MOQs, samples, and lead times
Once you select a few prospective partners, request a prototype or sample run for a quality control check. Use this stage to negotiate your minimum order quantity (MOQ), per-unit production costs, and manufacturing lead times. When entering these negotiations, remember that MOQ, per-unit cost, and lead time act as balancing levers. A factory may lower your MOQ to accommodate a smaller initial launch, but it typically will raise the per-unit cost to protect its margins.
Chasing the lowest per-unit price, on the other hand, means committing to a large order volume that can tie up your cash flow in inventory. And if you need a faster lead time for a seasonal rush, expect the OEM to charge a premium or require a higher order minimum to prioritize your line.

4. Begin manufacturing, quality testing, packing, and fulfillment
When you approve the prototype, authorize full-scale manufacturing. For larger production volumes, plan an in-person visit or hire an independent inspector to verify the output before it ships. A standard quality check involves a pre-shipment inspection (PSI), where inspectors pull a statistically relevant sample size from your production run to test dimensions, functionality, and aesthetic defects against your original blueprints.
As Jin of Coop Sleep Goods says, “Once you hit scale, you do have to hit the road, and you have to see it and verify it for yourself.” Once the goods pass inspection, the OEM prepares the shipment for freight forwarding to your warehouse or manufacturing facility.
5. Continue to build a relationship with the supplier over time
Treat your manufacturer as a strategic partner rather than a transactional vendor. When you pay reliably, communicate clearly, and give ample warning about spikes in demand, factories are far more likely to prioritize your production runs during peak seasons.
Establish a structured communication cadence, such as bi-weekly or monthly production meetings. Share your rolling 12-month sales forecasts with your factory point of contact. Giving your OEM visibility into your projected order volume lets them secure raw materials ahead of time and reserve capacity on their production lines.
